The business operated both online and offline, relying heavily on organic traffic for revenue. With a large and highly complex catalog of around 8,000 products, many containing up to 150 metafields and inconsistent data structures, any disruption during migration could cause immediate financial impact. The project required a full domain migration to Shopify in a highly SEO-sensitive environment, involving hundreds of 301 redirects, support for both B2B and B2C flows, multi-language capability, and a complete redesign. This was a high-risk, high-stakes rebuild where stability, SEO preservation, and business continuity were non-negotiable.

Strategy & Approach

The project began with a detailed migration and risk assessment phase. Existing URLs, traffic patterns, SEO dependencies, and high-risk pages were analysed to identify potential failure points. Product data structures and inconsistencies were mapped in advance, allowing the migration to be planned with minimal uncertainty. A structured, step-by-step migration strategy was defined to ensure stability at every stage.

The full product catalog was migrated to Shopify, including approximately 8,000 products with complex and inconsistent metafield structures. Data was normalised and restructured to ensure consistency, safety, and long-term maintainability. Products with partial or irregular data were handled carefully to preserve existing logic and relationships across the catalog. This phase required precise data handling and extensive validation to avoid corruption or loss.

The domain and platform migration was executed with a strict focus on SEO preservation. Extensive 301 redirect mapping was implemented and validated, URLs were tested before and after launch, and SEO checks were performed throughout the process. Indexing, traffic signals, and critical pages were monitored closely to ensure that rankings and visibility remained intact. The objective was zero traffic loss during and after the migration.

Alongside the migration, the site structure and user experience were modernised. Navigation and product discovery were improved, and the UX was simplified to support both B2B and B2C users. All design and structural changes were implemented carefully to avoid disrupting SEO signals. This approach balanced usability improvements with the strict requirements of a high-risk migration.

Before and after launch, critical user flows were tested across both B2B and B2C journeys. SEO performance, indexing behaviour, and traffic patterns were monitored closely, and edge cases were addressed quickly. This ensured a stable transition and allowed issues to be resolved before they could impact revenue.
